Choose a meeting only when conversation is the missing ingredient

Match the format to the decision instead of treating every uncertainty as a calendar invitation.

Name the unresolved question

Before scheduling a meeting, finish this sentence: by the end, we need to decide or understand this particular thing. If the purpose is simply to distribute an update, a short written note may provide what people need. If interpretations conflict or tradeoffs require discussion, conversation may be useful. Write down the decision and the information participants need beforehand. Avoid inviting everybody merely because the topic touches their work in some distant way or might become relevant later.

Design the smallest useful conversation

Choose the people who can contribute evidence, explain a constraint or make the decision. Give the discussion a realistic boundary. For a recurring delivery problem, ask participants to bring one concrete example rather than general frustration. Separate the moment of understanding the problem from the moment of choosing an action. Otherwise, the group may agree to a familiar solution before anyone has established whether it addresses the difficulty that actually occurred.

End where work can continue

Record the decision, any unresolved question and the owner of the next action. If no decision was possible, explain what information is missing and who will obtain it. Share the note where affected people can find it without attending another meeting. After a few occurrences, review whether the recurring appointment still earns its place. A meeting that once solved a coordination problem can become a habit after the problem or team structure has changed.
