Use a job rather than an ideal diagram

Choose an ordinary completed job and reconstruct its path through the business. Include the first enquiry, clarification, agreement, preparation, delivery and follow-up that actually occurred. Use simple boxes on paper. Add the information or material that moved between each stage. This keeps the exercise grounded in real work instead of an imagined perfect process. Do not include private customer details on a diagram that will be displayed or circulated beyond the people who need them.

Mark waits and repeated work

A task may take little active time while waiting several days for an answer. Mark these pauses separately from the work itself. Circle points where someone copied information, asked for a detail already supplied or corrected a misunderstanding. The problem may sit between activities rather than inside either one. Before buying software, ask whether an agreed field, a clearer message or an explicit owner would remove the uncertainty at that particular transition.

Improve one troublesome crossing

Select a handoff that you can change without redesigning the whole business. Define what must accompany the job, who receives it and what confirms receipt. Try the change on the next suitable piece of work. Compare the experience with your original diagram, noting any new complications. Keep the map rough enough to revise easily. Its value is helping people see where a job loses momentum, not giving the business a polished drawing that no longer describes what happens.
